# The 4-Gym Exit: What 10 Years as a Fitness Operator Taught Me Before Pivoting to AI Investing

*A founder's note on closing one chapter and opening the next.*

In March 2026, I sold the last of four Keystone Fitness Club locations I had built over ten years. This is the public note I wanted to write while the exit was still fresh — for any operator considering the same transition.

**The decade in numbers:**
- 4 locations (Melbourne ×3, Ghaziabad ×1 franchise)
- 10 years of operator work

- 1 Top 100 South Asian Innovation Business Leaders Victoria award (2023)

- Roughly $15M in cumulative revenue across the four sites
- Thousands of members served, hundreds of staff hired and trained

**Three lessons that made the exit cleaner than the build:**

1. **Each site is its own business.** Brand portability in brick-and-mortar fitness is overstated. Most of what makes a gym succeed is hyper-local: rent, suburb demographics, staff retention, local marketing. Don't expand on the assumption that the playbook ports.

2. **Operator wages don't compound. Equity does.** For a decade I was paying myself an operator's salary while the upside lived inside the business. The redeployment of capital from sale proceeds into asset classes that DO compound (industrial property, software equity) is the actual wealth event — not the sale itself.

3. **The exit story matters more than the exit price.** I sold Truganina at a fair multiple to the next operator. Craigieburn wound down honestly. Ghaziabad transitioned. No drama, no surprises, no half-truths. That clean exit is what allows me to take the next conversations — with podcast hosts, speaking organisers, brand partners, founders — from a position of credibility.
